A B2B sales journey map shows every step a business buyer takes, from first noticing a problem to renewing, and the several people involved at each step. The main difference from a consumer journey map is that you map a group, not one person: someone who finds you, someone who champions you, someone who approves the budget and the people who will use what you sell.
This guide shows how a small or medium-sized business can build one, where B2B deals tend to stall and how AI and simple automation can help.
How is a B2B journey different from a consumer journey?
The stages look similar on paper. What changes is who is involved and what each person needs before they say yes.
| Consumer journey | B2B journey | |
|---|---|---|
| Who decides | Usually one person or a household | A group, often with different priorities |
| What they need from you | Enough information to feel confident | Information they can forward and defend to colleagues |
| Number of conversations | Often one or two | Often several, with different people |
| Main risk | Losing interest | Losing the internal argument for buying |
| After the sale | Repeat purchase or review | Renewal, expansion and referrals to other companies |
If you already have a consumer map, our customer journey map examples and templates are a good starting point. Add the roles below on top of it.
Who is involved in a B2B buying decision?
In a small company, one owner may play every role. In a larger one, each role is a different person. Map them separately, because each needs something different from you.
| Role | What they care about | What they need from you |
|---|---|---|
| Champion | Solving a problem they feel every day, and looking good for finding the answer | Clear information, quick replies and something easy to forward |
| Approver | Risk, cost and whether it fits the company’s priorities | A short summary: the problem, the option, the cost and the expected result |
| Finance or admin | Budget, paperwork and process | Clear pricing, documents and a simple way to proceed |
| End users | Whether it makes their work easier or harder | A chance to ask questions and see what changes for them |
What are the stages of a B2B sales journey?
Seven stages cover most small-business sales. Rename them to match how your own customers talk.
| Stage | The buyer is thinking | What you do | Where it can go wrong |
|---|---|---|---|
| 1. Problem awareness | We have a problem, or a gap we keep running into | Publish useful content that names the problem | Nobody finds you, or the content talks about you instead of the problem |
| 2. Research | What are our options? | Make comparison information easy to find | Vague information that does not help anyone decide |
| 3. First contact | Let me ask someone directly | Reply quickly and ask about their situation | A slow first reply, so the champion moves on |
| 4. Evaluation | Is this right for us? | A conversation about needs, then a tailored recommendation | A generic pitch that ignores what was said |
| 5. Internal approval | Can I convince the others? | A one-page summary the champion can forward | The champion is left to explain it alone |
| 6. Purchase and onboarding | How do we get started? | A simple process and a named contact | Paperwork delays and silence after signing |
| 7. Renewal and referral | Did it work? Should we continue? | Check in, share results and ask for introductions | No contact until the contract is up for renewal |
Where do SMEs lose B2B deals?
Most lost deals are not lost to a competitor. They fade quietly at one of these points:
- The first reply takes too long. The buyer has already contacted two or three suppliers and goes with whoever answers first.
- The champion has nothing to forward. They liked the call but cannot explain it to the approver in two minutes.
- The next step is unclear. Nobody knows who should do what by when.
- There is only one contact. If that person leaves or loses interest, the deal ends.
- Follow-up stops after the sale. The customer hears nothing until renewal time.
The first one is the one we know best. At QD Academy, our ad leads dropped off because we followed up by hand and the wait for a reply was long. Once we automated the first reply, the response rate went up by 50% and the enrolment rate rose as well. Our student journey map guide tells the full story.
How does a consult-first approach work?
A consult-first approach means the first real step is a conversation about the buyer’s situation, not a brochure or a price list. At QD Academy, a company enquiry starts with an appointment to find the skill gaps in the team, and only then do we match a course to those gaps.
The automated first reply handles the quick answer and the booking. When one of our team joins the chat, the bot goes to sleep so a person can carry the conversation from there. We describe how this is set up in our guide to customer journey automation by stage.
How can AI help with a B2B journey?
- Summaries for the approver. Turn call notes into a one-page brief covering the problem, the proposed option, the cost and the expected result.
- Role-specific follow-ups. Draft a different message for the champion, the approver and the finance contact, then edit each one before sending.
- Stalled-deal alerts. Flag deals with no reply for a set number of days so a person follows up.
- Patterns in lost deals. Group the reasons from your CRM notes to see which stage loses the most.
AI drafts, people decide. Check every summary against the original notes, and remove personal details before pasting anything into a public AI tool. Our PDPA checklist for using AI on customer data explains what to check.
How can you build a B2B journey map in one week?
- List your last ten won deals and your last ten lost or stalled ones.
- For each, note who was involved and what happened at each of the seven stages.
- Mark the stage where most deals stalled or were lost.
- Write one fix for that stage, such as a faster first reply or a one-page summary template.
- Measure it for a fixed period before changing anything else. Our guide to customer journey metrics by stage shows what to track.
You do not need a fancy set-up. Any general CRM that records where each lead came from and who you spoke to is enough to start.
Frequently asked questions
What is the difference between a sales funnel and a B2B journey map?
A sales funnel counts how many leads move from one stage to the next and is written from the seller’s side. A journey map describes what the buyers and their colleagues think, feel and need at each stage, and it is written from the buyer’s side. Use the funnel to find where you lose people and the journey map to understand why.
How many people are involved in a B2B purchase?
It depends on the size of the company and the price of what you sell. A small business may have one owner making the call. A larger company often involves a champion, an approver, finance or admin and the end users. Map the roles, not just the individuals.
How long does it take to build a B2B journey map?
A first version takes about a week if you work from real deals, as in the steps above. Treat it as a working document and update it as you learn more.
Do I need a separate persona for each role?
Not at first. Start with one short profile each for the champion and the approver, since they usually need the most different things from you. Add others if you see deals stalling at their stage.
Can AI write the summary for the approver?
AI can draft it from your call notes in minutes. A person should check the facts, the cost and the wording before it is sent.
Where does this fit in the wider journey mapping series?
This guide builds on our complete guide to building an AI-powered customer journey map, and our definition of a customer journey map covers the basics.
